The shape of a winning Q4

October is for deliverability, not discounts. Mailbox providers throttle senders whose volume spikes from nowhere. The warm-up sends in this calendar exist to build the engagement history that lets your Black Friday volume land in the inbox.

Early access beats deeper discounts. A VIP window before the public sale rewards your best customers, pulls revenue forward before feeds get loud, and gives you a second launch moment when the sale opens to everyone.

The cutoff email is free money. The standard shipping deadline send consistently over-performs because urgency is real, not manufactured. After the cutoff, pivot the same audience to gift cards instead of going quiet.

December 26 starts next year. Post-holiday buyers spending gift money are your cheapest acquisition of the year, and the win-back send seeds Q1 repeat purchase before the list goes cold.

Frequently asked questions

When should BFCM planning start?
Late August or September. October is for list cleaning, warm-up sends and early-access list building; creative and segments should be finished before November. This calendar dates all of it for you.
How many emails should I send during Black Friday week?
This plan schedules a launch send, a non-opener reminder, a weekend extension and Cyber Monday, roughly five to seven touches across the week to segmented audiences. Full-list daily blasts trade long-term deliverability for short-term clicks.
What are the shipping cutoff dates?
They depend on your market and carriers. The calendar uses typical standard-shipping cutoffs (around December 16 to 19) for your selected market as a starting point; confirm with your carrier and put the real date in the cutoff send.
How is projected revenue calculated?
From your list size and average order value against benchmark open, click and conversion rates, scaled per send type (a Black Friday launch outperforms a warm-up send several times over). It is a planning range, not a forecast.
